No Meeting Fridays

I usually have a point of view about the things I write about. I’m not so sure about this topic. There seems to be an interesting concept gaining steam in the United States, actually around the world.

The concept is No Meeting Fridays. That means all business meetings are held on Monday thru Thursday. No exceptions. Not even lunch meetings on Friday. No Zoom meetings, no one on ones, no performance reviews, no conference calls. No meetings means no meetings. Period.

No meeting Fridays is about full “getting it done” productivity. No presentations to sit through, no PowerPoint to stare at. It’s about accomplishing as much as possible to finish the week exceptionally strong.

One of the immediate benefits to this that I see is an opportunity to turn off the “always on” mentality that comes with the typical business meeting environment. There’s no need to look a certain way or sound a certain way, no need to fight to be noticed. 

I like that part of No Meeting Fridays. 

I’m not sure it’s practical. It is a fact that an awful lot of business meetings are unproductive, no matter the day of the week. If you’re working someplace that has a good meeting strategy, one that requires agendas and objectives for meetings, then your meetings will be productive. If your company carefully considers who should be in meetings, so no unnecessary participants are included, then your meetings will be even more productive. Even on Fridays.

If your company is a “let’s get a meeting on the calendar” with a Willy Nilly approach to meetings then you would be better off having a No Meeting On Any Day that Ends in “Y” policy. 

So what do you think about No Meeting Fridays? The idea has merit so long as people have the discipline to actually make use of the “meeting free” time to get stuff done. If it’s only a day to coast into the weekend then I’d be dead set against it.

Forgetful Leadership

Here’s a common trap that busy leaders too often fall into. Even very good leaders frequently have this happen to them. The busier they are the more likely it is to happen. 

The trap is simply forgetting to lead. They forget about the huge difference between managing and leading. Leading is a challenge that brings with it many rewards. Attempting to manage people seems easier but it brings a host of “people problems.” When leaders get especially busy they can revert to trying to manage people rather than lead them. 

That’s a problem but here’s what makes it an even bigger problem than you think. The busier your organization is the more stress everyone who works there is under. When the people you lead are stressed that’s when they most need your leadership. But you’re busy too and you forget that leading never stops, or at least it shouldn’t stop. 

When your people most need your leadership is when you’re most likely to forget to lead.

It’s why I recommend that busy leaders actually set reminders in their smartphones. Reminders to make certain they are doing the basic “blocking and tackling” of leadership every day. Especially when they and their people are particularly busy. 

A few of the basics of leadership would be things like recognizing a team member. Coaching for corrective action with a person who may be struggling. Coaching someone who is doing particularly well to reinforce their positive behavior. Showing your people that they matter and that you care about them. All of those things are important, they are even more important in times of stress. 

Slowing yourself down in order to come along side of your people when they most need you pays terrific dividends. Dividends in the form of increased productivity, better morale and an overall culture of success. 

But…easier said than done right? Well tell me one thing worth doing that isn’t easier said than done. Most people reading this would tell me their people are their greatest resource. Then they say they don’t have time to slow down long enough to lead that “greatest resource.” 

Think about what that means. It means that you are intentionally making the decision to focus your attention on something other than your greatest resource. When your greatest resource most needs your attention.

Does that sound like a recipe for success? Does it sound like effective leadership? Does it sound like that would ever be a good idea?

Authentic Leaders do their best leading when leadership in most needed. Limited leaders often forget to lead when their leadership could have the most impact on their greatest resource. 

Don’t fall in the trap of forgetful leadership. Your people will reward you with their commitment when you put them first rather than the 100 other things vying for your attention. 

Don’t forget that either!

The Problem With Job Descriptions

If I were King I would issue…guess I’m not sure what Kings issue, so I’d issue an order that permanently did away with job descriptions. Job descriptions are an outdated and ineffective method for describing the roles, responsibilities and desired outcomes from any position in a modern business. 

They are nothing more than a laundry list of tasks. They don’t explain the reason for the task. They don’t say anything about how a person’s effectiveness in doing the task will be measured. They don’t say anything about the desired outcomes as a result of successfully completing the task. 

Job Descriptions lead to one thing…the dreaded annual review. The only thing I’m unsure of is who dislikes the annual review process more, the reviewer or the individual being reviewed. 

Because there is no “depth” to a job description it is full of grayness. The reviewer says “you’re kinda lacking in this area” and the person being reviewed simply deflects the comment away with, “I disagree, I think I’m doing fine in that area. Job Descriptions may, not likely but may, help in hiring someone but they do nothing when it comes to helping develop the person who was hired. 

I’d replace the Job Description with a Position Results Description (PRD). The elements of PRD are a statement about what the position entails. It lists the Key Result Areas (KRA) that must be successfully accomplished for the job to have been done well. It lists EXACTLY how “well” will be measured. These measurements are called performance standards. 

When discussing the performance of an employee the PRD becomes the guiding document for the discussion. Because the performance standards for each KRA are so precise the “grayness” is gone. A PRD makes it crystal clear whether or not a Key Result Area was successfully accomplished. 

It is the precision of the performance standards that eliminates most of the emotion that happens in a performance review. Performance standards also make every coaching conversation more impactful. “You have to do better” is not effective coaching. 

When you have a PRD in place effective coaching sounds something like this. “You are doing well with your first two performance standards for your Key Result Area of Building Customer Relationships. Your effort with the 3rd standard of entering every customer contact into Salesforce by 4:30PM each day is lacking. Let’s talk specifically about how I can help you be more consistent with that performance standard.” 

Here’s why most people in Leadership Positions shy away from tools like a PRD…they require effort and intentionality. They require that the leader sees developing their people as an investment of their time rather than an expense of their time. 

Are you a leader who takes the easy way of using job descriptions or are you a leader who puts forth the effort to truly develop your people with documented and precise performance standards? 

To succeed in business today, and tomorrow, you need the right people in the right place at the right time. Job Descriptions do not help you do that. Position Results Descriptions do. Which one do you think you should be using?

The Least Unqualified Person

A bunch of years ago I was managing a small training team within a much larger company. One of my team members accepted another position with the company in a different division. That left me with a position to fill, one in which there were no obvious internal candidates.

The person running the division I was in came to me with a “suggestion” on who could fill the position. The problem was he was completely unqualified for the position. When I pointed that out I was asked if anyone in the company was qualified for the position and my answer was “not that I’m aware of.” 

He replied, “so what’s the difference?” Just move “my guy” into the spot. When I pointed out that “his guy” was likely the least qualified of all the unqualified people he was okay with it. He said something along the lines of “since whoever we put in the role will likely not be qualified it might as well be his guy.” 

Luckily cooler, also likely smarter, heads above him prevailed and we found someone substantially more qualified to take the position. 

But how did we get to a place where putting a unqualified person in an important position was even considered?

We got there because I came up woefully short in a key responsibility of leadership. I had not been developing, looking or even considering who would fill the positions I managed if any of the people occupying them left, for whatever reason. I was like the vast majority of managers; I didn’t think much about a position until I had to fill it and that lack of forethought was expensive.

Waiting for a position to open before developing people to move up in your organization can be, and usually is, a very costly mistake. Effective leaders are always thinking ahead. They consider the “what ifs” at every level of their organizations.

We saw the benefit of having good “what if” strategies when the pandemic started. I don’t know how many organizations were fully prepared for that. I do know the ones who had thought out and prepared for the unexpected were clearly better off. 

Think about the key people in your organization. Do you realize that any of them, for a variety of reasons, could be gone tomorrow? What would you do then? You NEED to know and you’ll be a whole lot better off if you know before it happens. 

I asked about the key people in your organization because if you don’t have a succession plan for them it’s very unlikely you have one for anyone else in your organization. That will come back to bite you in places you don’t want to be bit. 

Have you identified the next generation of leaders in your organization? Do you have a plan in place to develop them. I mean a real plan. A couple of canned Leadership training courses a year won’t get it done. 

You need a well thought out, consistent, long-range plan. If you don’t always have people in your developmental pipeline then one day you’ll end up having a discussion about who is the least unqualified person to move up in your organization. 

Trust me on this…you won’t enjoy that conversation.

Good Habits, Bad Habits

Do you have any habits? Let me help you with the answer to that question. Yes, you do have habits. If you’re a normal person you have both good habits and bad habits. 

It has been said that people create their own futures. That is not exactly accurate. What people create are habits and those habits create their futures. 

Just so we’re all on the same page a habit is a routine behavior that is repeated regularly and tends to occur subconsciously. The American Journal of Psychology defined a “habit, from the standpoint of psychology, as more or less a fixed way of thinking, willing, or feeling acquired through previous repetition of a mental experience.”

So basically a habit is stuff we do repeatedly, most often without even thinking about it. 

But I’m going to ask you to stop doing anything without thinking about it for a week. Think about EVERYTHING you do. Take note of everything you do during each day of the week and track it on paper or in your phone. At the end of each day honestly look at everything you did that day and ask yourself six questions. Why did you do it? Did it need to be done? Was a productive? Did it add value to my life? Add value to the lives of the people around me? Did it benefit my employer in any way?

Be honest with your answers or don’t bother doing this exercise. 

How many of the things you do each day do you do without even thinking? How many do you do simply because you’ve “always done them?” How many of them are you struggling to assign any value or benefit to? 

How many of them would you define as good habits vs bad habits? Remember the honest part. 

Now, which of the bad habits are you willing to part with? I’ve been told that cracking open a Diet Coke at 4:30AM is a bad habit. Mind you, this is being told to me by people drinking their 4th cup of coffee which they apparently consider to be a health drink. It doesn’t matter to me whether it’s a bad habit or not, the Diet Coke ain’t going anywhere. 

If you choose to hang onto a bad habit that’s fine, but you need to be aware that you’re doing it. You also need to be aware that the more bad habits you hang onto the less room you have in your life for good habits. 

The bottom line here is this…think about what you’re doing and why you’re doing it. That’s hard to do all the time but very successful people make a point to do it at least now and then. I’m willing to bet it’s entirely possible you’ve haven’t done it in a long long time.

So do it now!

Is a Lie Always a Lie?

So you’re in sales and the company you work for has been caught in an apparent lie. So now what?

My first recommendation is to take a breath. It’s amazing how much breathing helps in almost every situation. One way it helps is to give you time to think. There are are few things in particular that you should be thinking about. 

First, was the “apparent” lie really a lie. It could just be a misunderstanding born of poor communication. When additional facts are understood the “lie” may not be a lie at all. When you’re shocked by something you find hard to believe get as many facts as possible before labeling any information a lie. 

If it turns out that it was in fact a lie then you need to determine whether it was a lie created by malice or a lie created by incompetence. Neither is good but somehow, at least for me, I find it better to be lied to by an incompetent person than a truly deceitful one. Determining if it was a lie that came from incompetence or malice may come down to a gut call. Trust your gut, always trust your gut. Those instincts or that intuition are developed from your life experiences. If you can keep your emotions in check then your instincts are very often correct. 

If you decide that the lie is more of a mistake caused by incompetence then you have to decide if it’s a “one off” kind of lie or if a pattern of incompetence causes this kind of thing to happen often. Remember, if you’re representing this company in the marketplace your reputation is on the line as well and to your customers, a lie is a lie is a lie. They don’t really care where it came from. 

If you decide that the lie was a pure intentionally fabricated misstatement then you have some tough choices to make. You have to determine if you’re willing to work for that kind of organization and the kind of people who run it. You also have to understand that supporting the lie, either by ignoring it or worse, repeating it, makes you a liar as well. The only thing I’ll say about that is if you’re lying to get business then you may make some money but you’ll never be a success. 

And the lies will be exposed eventually, they ALWAYS are. 

Let’s not forgot about the what may be the worst lie of all, the “half-truth” lie. Have you ever watched a movie or TV show with courtroom scenes? Remember the oath that witnesses must swear to? They swear to not just tell the truth but to tell the “whole truth.” 

Lord Tennyson said, “That a lie which is half a truth is ever the blackest of lies. That a lie which is all a lie may be met and fought with outright; but a lie which is part a truth is a harder matter to fight.” 

Professional salespeople tell the truth, the whole truth and nothing but the truth. If you’re not doing that then you fail at the first test of professional selling, and that’s the test the matters most. 

How to Spot an Authentic Servant Leader

In 2002 Pastor Rick Warren wrote an outstanding book entitled “The Purpose Driven Life.” I will always remember the very first sentence in the book… “It’s not about you.”

Every Authentic Servant Leader I’ve ever met, and I’ve been fortunate to meet a few, lived their leadership according to that simple sentence. They intentionally keep the focus on the accomplishments of the people they lead. They don’t simply share credit for success, they humbly give it all away. 

Authentic Servant Leaders measure their success by the success of their people. The goal of an Authentic Servant Leader is to grow people, to help them be “better” in every way a person can be better. 

They invest a piece of themselves in every person they lead. The do not prejudge anyone. They recognize that every individual has strengths and gifts. They work to make certain that their people are in positions where they can use their strengths. They do not set their people up to fail. 

Authentic Servant Leaders come in all shapes and sizes. They come in all colors and they can be a man or a woman. They can be old or young. They can come from the finest of formal educations or have a completely informal education. An Authentic Servant Leader could be almost anyone. But they are still easy to spot. 

You know one when you see one because they are they ones who through every word, every action and every interaction SHOW that they understand, without a doubt, that their leadership is not about them. It’s is always and only about the people they lead. 

If you aspire to be an Authentic Servant Leader then always always keep in mind, “It’s not about you.”
